A guy called me last spring from a pole barn somewhere outside Tulsa. He’d been watching spray videos for six months, had a customer list in his head before he owned a single tool, and he opened with the same question I’ve been fielding for thirty-plus years now.

    “What’s this actually going to run me?”

    Nobody in this industry likes to answer that on the first call. I’ve never understood why. You want a number, and dodging it just wastes both our afternoons. So here’s mine, and then here’s the part that matters more than the number.

    A complete low-pressure bedliner setup lands around $25,000. High pressure, closer to $50,000, depending on how you spec it. Those are working packages — machine, hose, gun, your first drums of material, safety gear, training. Not a bare proportioner sitting on a pallet with nothing plugged into it, which — read the fine print — is what a fair number of the cheaper quotes floating around out there actually describe.

    The two machines aren’t the same tool at different price points

    This trips up almost everybody. People assume low pressure is high pressure with the good parts removed.

    It isn’t. They spray different chemistry, and the chemistry is what forced the machine design in the first place.

    High-pressure rigs mix by impingement. Two streams — isocyanate on the A side, an amine blend on the B — get shoved to somewhere around 2,000 to 3,000 psi and slammed into each other inside a mix chamber roughly the size of a pencil eraser. The collision is the mixer. There’s no paddle, no static element, nothing mechanical doing the work. Material’s been heated to about 150–160°F on the way down the hose too, which thins it out and makes the impact that much more violent.

    Why go to all that trouble? Because polyurea’s amine–isocyanate reaction is essentially diffusion-limited. Those molecules react about as fast as they can physically find each other, and gel time is measured in seconds. Two seconds. Six. Maybe ten if you’re lucky with the formulation. By the time you’ve walked one lap around the truck it’s already tack-free, which is either the most satisfying thing you’ll see all week or the reason you just torched a panel, depending entirely on whether you knew what you were doing when you pulled the trigger.

    You cannot mix that in a bucket. There is no stir stick on earth that keeps up.

    Low pressure runs a few hundred psi and mixes through a static element with far less turbulence, so the chemistry has to slow down to match. Which means it isn’t polyurea — it’s polyurethane. Isocyanate plus a polyol instead of an amine, urethane linkages instead of urea, and a reaction that plays out over minutes instead of seconds. Softer, more forgiving to spray, and honestly plenty tough for a truck bed. Our STS-200 runs a 2:1 ratio at 100% solids — no mercury catalyst, no TDI, and none of the solvent smell that used to send half a body shop out to the parking lot on a hot afternoon.

    Slower gel time means a beginner’s hesitation doesn’t cost him the panel. That’s worth real money in year one.

    Where the $25,000 actually goes

    Proportioner, up to 150 feet of line, an EZ gun with flow and texture control right at the trigger, your first material, prep and safety gear, training, certification, and a tech line that’s an actual phone number instead of a ticket queue. I put a full itemized breakdown of bedliner equipment cost together with the high-pressure comparison, because trying to explain it in a paragraph does nobody any favors.

    The high-pressure side is where configuration swings the total. A PMC PHX-2 with a short hose set is a completely different animal from a PHX-55 running four hundred feet of heated line. The PHX-40 is what most shops land on — 2.8 gal/min, 3,500 psi, and 555 pounds dry, so measure your floor before it shows up on a pallet jack.

    The line item that wrecks more first-time buyers than anything else

    Power.

    A PHX-40 with the 21 kW heater package wants 142 amps at single-phase 230V. Eighty-two on three-phase. Graco’s Reactor 2 E-XP2 asks for a hundred single-phase.

    Now go look at your panel. Seriously — go look, before you read another word of this, because a whole lot of shop buildings run 100-amp service for the entire structure — lights, lift, compressor, everything. So you’re calling an electrician for a service upgrade, or buying a transformer, or feeding it off a generator, and any of those three is a four-figure surprise that was never in the budget.

    I’ve watched this kill more deals than sticker shock ever did. Man scrapes the money together, machine arrives, building can’t feed it.

    Low pressure sidesteps that almost entirely. For somebody converting a bay in a building that already exists, that’s not a footnote — sometimes it’s the whole decision.

    Then there’s air (clean and dry, or moisture finds your iso side and you get blisters six months later), ventilation, prep equipment, masking, and warm drum storage if your building drops below 60°F in January. Figure another $3,000 to $8,000 if you’re starting from bare concrete. Less if you’re already a body shop, which is exactly why body shops convert into bedliner shops so easily.

    Run the franchise math before you sign anything

    This is the piece I wish more people ran the numbers on.

    Say you build a shop doing $300,000 a year — realistic for an established independent, not a fantasy. A LINE-X franchise runs a $50,000 franchise fee, 5.4% royalty on gross, 1.5% ad fund. Five years of that is roughly $153,500 in fees alone. And that money buys a brand and a territory. Not one drum of material. Not one hour of machine time.

    We’ve been doing this thirty-five years and change without ever writing a franchise agreement, which surprises people. Garry built the place around a simple notion: you shouldn’t have to rent your own business back from somebody every month.

    To be fair, you give something up. No national brand pulling walk-ins, so you market yourself — and some guys genuinely aren’t wired for that. If you’d rather pay seven percent forever and have leads handed to you, a franchise is a legitimate choice and I’m not going to pretend otherwise.

    But if you already know how to find customers? It isn’t close. Most folks who start a bedliner business independently are money ahead inside the first eighteen months.

    Four questions, then decide

    How many beds a day in month six, honestly? Under five and low pressure carries you fine. What does your panel say? Are bedliners the whole business or the front door — because polyurea opens containment, flooring, RV roofs, and tank linings, and those pay two to three times better per hour than a pickup. And last one: how much can you afford to lose right now?

    Twenty-five grand is recoverable. Fifty plus an electrical upgrade plus a lease, before you’ve ever pulled a trigger, is a different kind of risk.

    There’s no shame in starting at $25K, proving you like the work, and stepping up in a year and a half. That path has produced more successful applicators than the other one ever did.
